Everyone’s putting Gen AI in trade. Most are putting it in the wrong place.

Almost every serious trade-tech roadmap right now has the same line item: add generative AI. Read letters of credit. Draft the shipping instructions. Answer the compliance query. Summarise the contract. The demos are genuinely impressive, and the money is real — one survey has 44% of finance teams using agentic AI in 2026, a jump of more than 600% in a year.
Here’s the uncomfortable part. Most of that intelligence is being bolted onto the wrong layer — and in trade, the wrong layer is an expensive place to be confidently wrong.
Trade never had a “generation” problem
Think about what actually goes wrong in a cross-border transaction. It’s almost never that someone couldn’t write the document. It’s that the document didn’t match, arrived late, named the wrong party, or couldn’t be trusted by the person on the other end. The bottleneck in trade was never fluency. It was verifiability — being provably, legally right when money and title change hands.
Generative AI is, by construction, the opposite of that. It is extraordinary at producing fluent, plausible output and — this is not a bug you can patch away — fundamentally uncertain about whether that output is true. It generates the most likely next token, not the correct one. In a marketing brief, a confident guess is fine. In a Letter of Credit examination, a confident guess is a discrepancy nobody caught, a release against the wrong document, a payment made on a hallucinated line.
A model that can draft a Letter of Credit is not the same as a model you would let approve one. The whole difficulty of trade lives in the gap between those two sentences.
The impressive demos, read critically
The genuinely exciting work makes this concrete. In a 2026 proof-of-concept, Microsoft worked with ANZ, HSBC and Lloyds to have AI parse letters of credit, pull out the key data, and cross-check it against invoices and shipping documents to surface discrepancies — attacking a process where manual document checking still adds 4 to 14 days. That is a real, valuable use of the technology.
But notice where it works: it works because the AI is checking documents against other documents and structured data, and — crucially — a human still owns the decision. The AI surfaces the discrepancy; it doesn’t unilaterally release the cargo. It is an assistant to a verifiable process, not a replacement for verification. Strip out the human and the structured ground truth, point a language model at a stack of scanned PDFs, and ask it to “just handle the trade,” and you have automated the guessing, not the trust.
Meanwhile, the rails are quietly getting ready
The more consequential shift is happening one layer down, with far less noise. Payment and commerce are being rebuilt so that machines can transact safely, not just fluently. OpenAI and Stripe’s Agentic Commerce Protocol has been live inside ChatGPT since 2025; Google’s Agent Payments Protocol launched with 60+ partners including Mastercard and PayPal, treats stablecoins as first-class rails, and was handed to the FIDO Alliance as a standard in 2026. What all of them obsess over is not the AI’s eloquence — it’s cryptographic mandates, scoped tokens, and verifiable authorisation: proof of exactly what an agent was allowed to do, and for how much.
In parallel, the document layer is going the same way: the ICC is pushing for 100 countries to adopt or align with MLETR — the law that makes an electronic trade document legally equivalent to paper — by the end of 2026. That is the unglamorous foundation that actually matters.
The point: intelligence on top of verifiable rails
Put those two halves together and the critical read of the whole Gen-AI-in-trade wave becomes clear. The value is not in a smarter model reading dumber documents. It is in a capable model sitting on top of rails that are machine-verifiable by design — digital-native documents whose title is provable, and programmable money whose movement is authorised, not guessed. Give the AI ground truth to act on, keep a human on the irreversible steps, and it becomes genuinely powerful. Deny it ground truth and it becomes a very articulate liability.
This is the same lesson we keep arriving at from different directions: the trade-finance gap is a trust-and-data problem, not a software-feature problem. Gen AI doesn’t repeal that. It raises the stakes on it. The teams that win the next two years won’t be the ones who added the most AI. They’ll be the ones who put it in the right place — reasoning on top of rails that can’t be bluffed.

貿易に「生成」の問題は、そもそもなかった
クロスボーダー取引で実際に何が破綻するかを考えてみてください。書類を書けなかったことが原因であることは、ほぼありません。書類が一致しなかった、遅れて着いた、当事者名を誤った、あるいは相手方が信頼できなかった ― それが原因です。貿易のボトルネックは、決して「流暢さ」ではなかった。検証可能性でした ― お金と権利が動くときに、証明可能で、法的に正しいこと。
生成AIは、構造上その正反対です。流暢でもっともらしい出力を生むことにかけては驚異的で、そして ― これはパッチで消せるバグではありません ― その出力が真であるかについては根本的に不確かです。最も確からしい次の単語を生成するのであって、正しい単語を生成するのではない。マーケティングの草案なら、自信ある推測でも構いません。信用状の点検では、自信ある推測とは「誰も気づかなかったディスクレ」であり、「誤った書類に対する解放」であり、「幻覚された一行に対して行われた支払い」です。
信用状を起草できるモデルは、信用状を承認させてよいモデルとは違います。貿易の難しさのすべては、この二つの文の間の隙間に宿っています。
見事なデモを、批判的に読む
本当に刺激的な取り組みが、これを具体的にしてくれます。2026年の実証実験で、MicrosoftはANZ、HSBC、Lloydsと組み、AIに信用状を解析させ、キーとなるデータを抽出し、インボイスや船積書類と突き合わせてディスクレを浮かび上がらせました ― 手作業の書類点検がいまだに4〜14日を上乗せする工程への挑戦です。技術の、現実的で価値ある使い方です。

要点 ― 検証可能なレールの上に知能を置く
この二つの半分を合わせれば、「貿易にGen AI」という波全体の批判的な読みが明確になります。価値は、賢いモデルがより愚かな書類を読むことにはない。設計からして機械が検証できるレールの上に、有能なモデルが座ることにある ― 権利が証明可能なデジタルネイティブな書類、そして動きが「推測」ではなく「認可」されるプログラム可能なお金。AIに、行動の拠り所となる真実を与え、後戻りできない工程には人間を残す ― そのときAIは本当に強力になる。真実を与えなければ、非常に雄弁な「負債」になる。
これは、私たちが別々の方向から何度もたどり着く同じ教訓です ― 貿易金融のギャップは、信頼とデータの問題であり、ソフトの機能の問題ではない。Gen AIはそれを帳消しにしない。賭け金を吊り上げるのです。次の2年を制するのは、最も多くAIを足したチームではない。それを正しい場所に置いたチーム ― ハッタリの効かないレールの上で推論させたチームです。
